About The Project

We work with a struggling retail business to improve sales performance, fix operational gaps, and create a scalable system for consistent growth. Within six months, the business saw a measurable increase in revenue, better stock control, and improved in-store performance.

Problems

Our client was experiencing stagnant revenue despite steady foot traffic. Key issues included poor product rotation, frequent stockouts of high-demand items, overstocking of slow-moving products, and lack of clear sales tracking. Staff were working hard, but without structure or direction, results were inconsistent.

Challenges

The biggest challenge was the lack of reliable data. Sales were not being tracked properly, making it difficult to identify what was working and what wasn’t. On top of that, store processes were inconsistent. There was no clear system for stock management, product placement, or performance accountability. Staff training was another issue. Employees were not aligned with business goals, and there was no clear ownership of results at the store level.

Our Solutions

We approached this by focusing on both strategy and execution. First, we introduced a simple but effective sales tracking system. This gave the business clear visibility on top-performing products, dead stock, and daily revenue patterns. Next, we restructured stock management. High-demand products were prioritised, slow-moving items were reduced, and a clear rotation system was implemented to avoid waste and lost sales. We also redesigned in-store processes. Product placement was optimised based on customer behaviour, making it easier for customers to find and purchase key items. Finally, we worked closely with the team on the ground. Staff were trained with clear responsibilities, performance expectations, and daily targets. Instead of just “working shifts,” they were now contributing to measurable outcomes.

We knew something wasn’t working, but we didn’t know where to start. Team Oreo didn’t just give advice they got into the business and fixed what actually mattered. Sales are up, stock is under control, and we finally feel like we’re running the business instead of chasing it.
